Transitioning to Immutable Infrastructure: Replacing Ansible Configuration Management with Stateless Packer Images

Configuration management with Ansible leaves mutable state that drifts over time. Immutable infrastructure replaces servers instead of modifying them: build a new image, deploy it, and destroy the old one. This guide transitions from Ansible to Packer-built images.

Kernpunten

  • Understand the model. Immutable servers are never modified after deployment; changes go into a new image.
  • Build with Packer. Define machine images as code with provisioners for your stack.
  • Store images in a registry. Versioned images enable rollback and audit.
  • Deploy with orchestration. Use Kubernetes, Terraform, or cloud auto-scaling to replace instances.
  • Handle state carefully. Move stateful data to external stores; servers should be stateless.
  • Test images before deploy. Run smoke tests on the built image before production.
  • Automate the pipeline. CI/CD builds, tests, and deploys images on every change.
  • Plan rollback. Keep previous images available for quick rollback.

Architecture

Packer builds a machine image from a template. The image is stored in a registry. Deployment replaces running instances with new ones from the image. Stateful data lives in external databases and object storage. No server is ever modified after boot.

Production configuration

Packer template json
{
  "builders": [{
    "type": "amazon-ebs",
    "region": "us-east-1",
    "source_ami": "ami-0c55b159cbfafe1f0",
    "instance_type": "t3.micro",
    "ami_name": "app-{{timestamp}}"
  }],
  "provisioners": [{
    "type": "shell",
    "inline": [
      "sudo apt-get update",
      "sudo apt-get install -y nginx",
      "sudo systemctl enable nginx"
    ]
  }]
}
Build and deploy bash
packer init template.pkr.hcl
packer build template.pkr.hcl

terraform apply -var='ami_id=ami-12345'

aws ec2 describe-instances --filters 'Name=tag:Name,Values=app'
Rollback procedure bash
terraform apply -var='ami_id=ami-previous'
aws autoscaling update-auto-scaling-group \
  --auto-scaling-group-name app-asg \
  --launch-template LaunchTemplateId=lt-prev,Version=1

Edge cases from production

  • Stateful applications need external state stores; plan data migration before going immutable.
  • Image builds are slow; cache dependencies to speed up iteration.
  • Rollback requires previous images; retain them for a defined period.
  • Configuration secrets must be injected at runtime, not baked into images.

Veelgestelde vragen

Is immutable infrastructure always better?

For stateless services yes; stateful workloads need careful planning.

How do I handle secrets?

Inject at runtime via environment variables or secret managers.

Can I still use Ansible?

Yes, as a provisioner inside Packer, not as runtime configuration management.

What about debugging?

Immutable servers are harder to debug; use centralized logging and metrics.

How do I handle state?

Externalize all state to databases and object storage.
